After Buying a Home That Needs Work in the Bay Area: What to Do Before Design Begins
Most homeowners who have just closed on a home that needs significant work treat the first weeks as a waiting period. Contractors are called. Inspiration images are collected. A rough budget number forms based on early conversations and gut instinct about what things cost. By the time an architect enters the process, the project has already started narrowing.
That narrowing is the problem. Not because contractors give bad advice or because budget instincts are wrong, but because decisions made before the building is properly evaluated are decisions made against incomplete information. And decisions made against incomplete information tend to shift later, when shifting is expensive.
The answer to what to do first is not to start designing. It is to understand what you actually own.
What is actually true right after closing
A home that has just been purchased is partially unknown, regardless of what the inspection found.
Inspections identify conditions. They do not evaluate what those conditions mean for a project of specific scope and ambition. A foundation in acceptable condition for resale purposes may not be a candidate for a second floor. A rear addition that passed inspection may have been built without permits, with structural connections that were never engineered, serving electrical loads that were never properly accounted for.
We worked with a homeowner in Los Altos who came to us three weeks after closing on a property that had been partially renovated by the previous owner. The renovation looked complete on the surface. Once we evaluated the existing conditions properly, we found that the rear addition had been built without permits, the structural connection to the original building was not code-compliant, and the electrical panel serving the new square footage had not been updated to reflect the added load. None of those issues prevented the project from moving forward. But each one changed the sequence of work, the permit strategy, and the budget. Discovering them at the start cost two weeks. Discovering them after design was complete would have cost significantly more.
Where direction forms before it should
In most residential projects, scope begins to lock before the building is fully understood.
A preliminary budget is discussed with a contractor. Certain ideas are accepted or dismissed based on assumed feasibility. Cost estimates form against a verbal description of the project rather than a documented understanding of the structure. None of this is unusual. It is how most projects begin.
But it has a structural consequence. Once direction forms around assumptions, those assumptions become load-bearing. Revising them later requires reopening decisions that already feel settled, which is both disruptive and expensive. The project has narrowed before it was fully defined, and recovering that range of options becomes progressively harder as each subsequent decision builds on the assumptions that preceded it.
What changes when architecture leads at this stage
When an architect is brought in immediately after purchase, before construction conversations have shaped direction, the first step is not design. It is reading the building as a system.
We establish what exists. What the structure can support. What zoning allows. What permit path the project will follow. What site conditions, setbacks, FAR remaining, neighbor proximity, tree canopy — will constrain the buildable envelope. These questions are answered before any design direction is set, because the answers determine what design can realistically do.
In Los Gatos, that evaluation might reveal that the property's remaining FAR is insufficient for the addition the homeowner has in mind, but that a reconfiguration of the existing footprint achieves most of the same spatial outcomes without triggering Design Review. In Saratoga, it might establish that the project will require an Architecture and Site application regardless of scope, which changes the schedule assumption by three to four months. In Palo Alto, the structural evaluation might determine that the foundation cannot support a second floor without significant reinforcement, which changes the cost assumption materially.
None of these findings stop a project. All of them change it. Discovering them in the first two weeks produces a different project. Discovering them at permit correction produces a delayed and more expensive version of the same project. What vision actually means at this stage
Homeowners who come to us immediately after closing sometimes describe feeling uncertain about direction. They know they want to improve the house but are not yet sure what the house can become. That uncertainty is not a problem. It is the correct state to be in.
Vision at this stage is not about style or aesthetic direction. It is the ability to see what the house can realistically become once its actual conditions are understood. Some homes support significant expansion. Others are better suited to spatial reorganization within the existing footprint. Some structural changes are straightforward but spatially transformative. Others appear simple but trigger cascading permit and cost implications.
The architectural evaluation does not narrow the project. It defines the real range of what is possible, which is always more useful than a range built on assumptions.
Why the post-purchase window is the most important one
Residential projects are not defined by who is involved. They are defined by when decisions become fixed.
When architecture leads early, decisions are made after the building is understood. When it enters late, decisions have already been made against assumptions, and the architect's role shifts from definition to adaptation. That shift is consequential. Adaptation is slower, more expensive, and produces weaker outcomes than definition because it is always working within constraints that were set before the constraints were properly understood.
The post-purchase window is short. Contractor conversations start within days of closing. Budget assumptions form quickly. Once those are in place, the project has already begun to narrow, usually without anyone recognizing it as a design decision.
Using that window for an architectural evaluation of what you actually own is the single most leveraged action available at this stage of a residential project.
The real takeaway
Before you engage a contractor, before you set a budget number, before you start making decisions about what should change, get an architectural evaluation of what you actually own.
